Regional revenue operations and operating-model design

How disconnected sales systems were turned into a more coherent regional operating model through shared reporting, clearer ownership, faster decisions and practical sales enablement.

A regional sales organization within a global SaaS company managed customer and performance data across two disconnected systems. Sales representatives completed redundant administrative work, while management lacked a consolidated view of activity, pipeline and team performance. The original objective was to bring the information into a single environment, but system ownership and cross-region dependencies made immediate consolidation impractical. The organization therefore needed a workable operating model that could improve visibility and execution without waiting for the underlying platforms to be unified.

Disconnected systems had become an operating-model problem

Sales data was divided across platforms with different structures, reporting capabilities and ownership boundaries. Representatives had to navigate both systems and depend on other regions for information or actions that could not be completed locally. Management lacked a consistent view of performance, while responsibility for data, system support and decision-making was not always clear. The challenge was no longer simply where the data lived. It was how work, ownership and decisions should move across a regional team operating within a wider global structure.

Regional revenue operations and operating-model design

I designed the regional operating structure that connected reporting, ownership, decision-making, enablement and system support across two disconnected platforms. I created the shared data view, clarified regional and global responsibilities, introduced decision and escalation rules, developed the sales playbook and trained users on how to operate within the environment. I also served as the regional subject-matter expert, allowing Sales to spend more time selling and less time resolving administrative and system questions.

Creating a workable regional model without waiting for system consolidation

I established a consistent structure for interpreting data across both systems and introduced reporting that brought the most important revenue information into one view. I mapped ownership, clarified which actions could be completed regionally and which required global involvement, and created practical escalation paths for platform and process decisions. I also developed sales documentation and a playbook, delivered enablement training and became the in-house point of contact for system and process questions. This allowed the team to operate more consistently while reducing its dependence on informal knowledge and external support.

A unified operating model does not always require a unified platform. When systems cannot be consolidated immediately, shared definitions, clear decision rights, connected reporting and local ownership can still reduce friction and improve execution.

Greater visibility, faster action and less administrative friction

Management gained a more consistent view of team performance and revenue activity, while Sales spent less time navigating disconnected processes and waiting for information from other regions. Decisions that did not affect the wider organization could be made locally, improving speed to action and preventing routine issues from becoming trapped in unnecessary approval layers. The sales playbook simplified onboarding for new hires, and the team gained access to a trusted regional expert who could resolve questions quickly. The underlying systems remained disconnected, and decisions requiring global agreement continued to move more slowly, but the regional organization became more capable of operating effectively within those constraints.
