How four fragmented insurance sales channels were brought onto a shared CRM and sales-operations foundation with standardized lifecycle workflows, permissions and commercial processes.

The organization had grown through four distinct insurance sales channels, each with its own commercial processes, technology habits and operational requirements. Over time, this created fragmented CRM and sales-automation environments, inconsistent lifecycle management and limited visibility across the broader revenue operation. The business needed a shared operating foundation without ignoring the legitimate differences between channels.

Creating one operating foundation without flattening four distinct channels

Each sales channel had developed its own processes, definitions, permissions and automation. This made reporting inconsistent, created duplicated operational effort and made it difficult to understand performance across the organization. The challenge was to standardize the parts of the revenue process that needed to be shared while preserving the channel-specific differences that genuinely mattered.

Leading the CRM and sales-operations redesign across channels

I led the consolidation of CRM and sales-operations infrastructure across the four channels. My work included mapping existing processes, defining shared lifecycle stages and ownership rules, standardizing permissions and workflows, coordinating system changes, and creating a more consistent foundation for reporting and operational governance.

Standardizing the operating model before consolidating the technology

I began by examining how each channel managed pipeline stages, customer lifecycle activity, permissions, reporting and seller workflows. Shared requirements were translated into more consistent CRM structures and operating rules, while meaningful differences between channels were preserved where necessary. The work combined process redesign with system configuration, adoption support and governance so that consolidation improved how teams worked rather than merely moving fragmented activity into the same platform.

Consolidating systems does not create consistency by itself. The real work is deciding which processes, definitions and ownership rules should become shared - and which differences are essential to how each channel operates.

Establishing a shared foundation across four sales channels

The transformation brought four insurance sales channels onto a more consistent CRM and sales-operations foundation.
